The difference between an ad agency and a production company comes down to which question each one answers: the agency answers “what do we say, and where?”, the production company answers “how do we make it?”. The agency runs strategy, the creative idea and often the media side; the production company turns that idea into a film through live action, CGI, animation or AI. Which one you need depends on whether you already have an idea.
The two models are not rivals; in most campaigns they are links in the same chain. We work both ways: directly with brands, and as a CGI and AI production partner for agencies. This piece covers the roles of each model, how they differ and when each one is the right call.
What does an ad agency do?
An ad agency is a company that plans and manages a brand's communication, from strategy to the campaign idea. Its typical responsibilities are:
- Strategy and positioning: Defining the audience, what the brand should say and how it will stand apart from competitors.
- Creative idea: Developing the campaign's central idea, tagline, script and visual direction.
- Campaign and media planning: Planning which channels the idea runs in, in what order and on what budget; media buying often goes through a separate media agency.
- Client management: Acting as the bridge between the brand and every supplier, and managing approvals and the schedule.
Agencies often don't shoot films in-house; they hand production to a production company and follow it through an agency producer.
What does a production company do?
A production company is the team that turns an idea into a film or visual ready to run. Its scope depends on the job:
- Pre-production: The director's treatment, storyboard, locations, casting, schedule and, where needed, filming permits.
- Shoot: Capturing the footage with the director, cinematographer, set and camera crew.
- Post-production: Editing, colour, sound design and music.
- CGI, animation and AI: For some studios this is the core of the work: 3D modelling, VFX, FOOH illusions and imagery made with generative AI.
- Technical delivery: Vertical, horizontal and square formats; TV, social media and digital screen versions.
Production companies can develop ideas too; in work where the technique shapes the idea, such as CGI and FOOH, the concept often evolves together with the production team. With us, the concept can come from the brand or the agency, or we can develop it together.
Ad agency vs production company: what's the difference?
In short, the agency owns the idea and the communication; the production company owns the production. Here is the comparison:

The line isn't always this sharp: some agencies have their own production units, and some production companies develop creative ideas. What matters is agreeing, in writing and up front, who owns each of these two jobs on the project.
The budget difference follows from this: working directly with a production company removes the agency fee, but your own team has to take on the strategy and idea work. With an agency, that fee pays for a team that manages the campaign as a whole.
When should you use an agency, and when a production company?
The choice depends on what you already have and what you need:
- Start with an agency: if your brand positioning is unclear, you are planning a long, multi-channel campaign or you also need media planning.
- Go direct to production: if your idea or in-house creative team is ready, the job is clearly defined, such as a single film, a FOOH piece or a 3D animation, or you need social content fast.
- Use both: if your agency runs the idea and the brand relationship but the job has a production side that needs specialist skills, such as CGI, VFX or AI. In this model the brand relationship stays with the agency, and the production partner works like an extension of the agency team.

How do agencies and production companies work together?
In a collaboration that works well, roles are split up front and it is clear who signs off at each stage:
- Brief: The brand sets the goal with the agency; the agency passes the idea and expectations to the production team.
- Approach and quote: The production side presents how the idea will be made, which technique it needs (live action, CGI, AI) and the quote.
- Pre-production meeting: Storyboard, locations, casting, schedule and the delivery list are locked between brand, agency and production.
- Production and review rounds: Work moves through defined revision rounds; feedback comes through one channel, usually the agency.
- Delivery: The film is delivered in the formats and versions each channel requires.
